Pre-portioned vs whole cakes: where the margin really goes
A margin comparison for independent cafés: labour, waste and gross profit on pre-portioned cakes versus whole cakes cut in-house.
The short answer
A whole cake almost always looks cheaper per slice on the invoice. By the time you add the minutes spent portioning, the slices that come out too generous, and the tail-end that goes in the bin on day four, the pre-portioned equivalent usually lands ahead on realised gross profit — and it lands there predictably, week after week.

Working the numbers
Take a cake landed at £21 that yields 14 slices sold at £4.20. Cut in-house, that is £1.50 a slice against £58.80 of sales — but only if all fourteen sell. Write off two slices and the same cake returns £50.40. Add ten minutes of staff time at £12 an hour and the real margin narrows again.
Pre-portioned slices at £1.75 each cost more per unit, but you defrost six on a quiet Tuesday and twelve on a busy Saturday. Nothing is committed until it leaves the freezer, so the write-off line trends toward zero and the labour line disappears entirely.
When whole cakes still win
A tall, dramatic whole cake under a dome sells the counter in a way a tray of slices cannot, and celebration and whole-cake takeaway orders carry their own margin. Most of the independents we supply run both: a hero whole cake for the window, pre-portioned lines behind it doing the volume.
